Multi-Branch Restaurant Inventory in Kenya: Controlling Food Cost

22 October 2026 · 7 min read · By Zinen Technologies

Food cost leaks happen between the supplier's delivery and the customer's plate. This guide covers how multi-branch restaurants track stock, wastage and recipe cost across outlets.

Where restaurant margin actually leaks

For most restaurants the biggest controllable cost after payroll is food and beverage. It leaks in ordinary ways: a supplier quietly raises a price, a delivery arrives short, a prep batch is over-produced and thrown out, portions drift, or stock walks out of the back door. In a group with several branches the leaks multiply, because each outlet buys, stores and counts a little differently.

The goal of inventory software is not more paperwork. It is to make the gap between what you should have used and what you did use visible, per item and per branch, early enough to act.

Model your real storage, not just one stock room

A branch rarely has a single store. There may be a dry store, chiller, freezer, bar and kitchen, plus a central kitchen supplying several outlets. Each location has its own par level, the stock you want on hand. Inventory Management for Multi-Branch Restaurants is organised around these locations, so counts and transfers match how your teams actually work.

Items are set up with purchase and count packaging. You buy cases, crates and bottles but count kilograms, litres or loose units. Weighted average costing, yields, shelf life and allergens sit on the item record.

Purchasing from par levels

Suggested orders generated from par levels replace guessing at the end of a shift. Approval thresholds let a chef place routine orders while larger ones go to a manager. Orders can be sent by email or WhatsApp with a supplier-facing link to view and confirm, which suits the way many Kenyan suppliers already work.

A supplier catalogue with negotiated prices, lead times and price history means a price increase triggers an alert instead of surfacing weeks later in a larger bill.

Receiving goods and matching invoices

The goods received note is where many losses can be stopped. Receiving against the purchase order shows quantity and price variances immediately, rejections can be recorded with a reason, and expiry dates captured at the door help rotation. Matching the order, the receipt and the supplier invoice before payment prevents paying for what did not arrive. Returns and the resulting credit notes are recorded so your cost and payables stay accurate.

Transfers between outlets and the central kitchen

Moving stock between branches or from a central kitchen is a common blind spot. Treating a transfer as request, approval, dispatch and receipt, with discrepancies recorded by the receiving outlet, makes missing quantities visible on the day. A central kitchen that produces prep batches can record them at true cost, so branches are charged accurately for what they receive.

Counting stock in a way people will actually do

Counts only help if they are done regularly. Full counts suit month-end, while spot and category counts catch problems between them. Blind counts, where staff do not see the expected figure, are harder to fudge. Counting in packs plus loose units reflects reality on the shelf, and the value of each variance is calculated and approved before it adjusts stock. A wastage log with reasons for raw items and finished recipes explains part of the variance honestly.

Recipe costing and the theoretical-versus-actual gap

Recipes costed from current ingredient prices give a live food cost percentage and gross profit per dish, with an alert when a dish drifts above your target. Combined with sales from your point of sale, the system calculates what you should have used. Comparing that with what counts show you did use produces the variance report that tells you which item, in which outlet, needs attention.

Sales can be deducted automatically from Odoo POS, or from another POS through an API or CSV import, so you do not need to replace your till to get the benefit.

Menu engineering and next steps

Once costs and sales are linked, a menu engineering view classifies dishes by popularity and margin as Stars, Plowhorses, Puzzles or Dogs. That guides what to promote, reprice or remove, which is a better basis than instinct.

If you run several outlets, a hotel or a central kitchen and want to see this working with your own menu, contact Zinen Technologies for a demonstration.
